Another project has moved back. Your rent, software subscriptions and household bills will arrive as usual.

Feast-or-famine income is the cycle of strong earnings followed by leaner periods. For creative freelancers, it can come from project work, seasonal demand or clients paying at different times. Sometimes you have plenty of work but little cash because the payment comes later.

Not every freelancer accepts feast-or-famine as inevitable.

Writing in Freelancer Magazine, copywriter Anita Ellis says she has experienced just one short “famine” in five years of freelancing. Her approach includes continuing to market her business even when work is plentiful.

Managing your business means knowing what must be covered, when money is likely to arrive and how much of a stronger month needs to last. This guide is written for UK freelancers operating as sole traders, and here’s what we discuss:

Work out what you need each month

Forecast money arriving, not just work booked

Give a good month a job

Make the payment pattern more predictable

Protect time for the next commission

Final thoughts: Plan what your next payment needs to cover

FAQs about uneven freelance income

Flexible, free, HMRC-approved accounting

              Get Sage Sole Trader free

This article is part of a series designed to help creative freelancers handle their lifestyle—from dealing with tax and money management, to the other untaught realities of freelance life:

Allowable expenses for creative freelancers: What can you claim?

Can I afford this? Your personal baseline could include housing, food, utilities, travel and minimum debt repayments.

Account for bills that don’t arrive monthly, too. An annual subscription still needs funding, even if the payment isn’t due this week. Keep business and household costs distinct so you can see where the pressure comes from.

Next, review the money you’ve actually received over the past six to twelve months, if you have that history. Notice lower-income periods, seasonal patterns and dependence on particular clients.

MoneyHelper’s guidance on irregular income recommends budgeting around your lowest monthly income. That gives you a cautious starting point.

But if some months bring no payments at all, you’ll need to plan across several months and identify how savings or payments from stronger periods can bridge the gaps.

An average helps you understand the overall pattern. It cannot guarantee that money will be available when a bill falls due.

If your income repeatedly falls short of essential costs, budgeting alone won’t close the gap. You may need to review your rates, costs, client mix or other sources of income.

Forecast money arriving, not just work booked

A £3,000 commission is encouraging. Yet if you finish it next month, invoice afterwards and then wait for payment, it won’t necessarily cover this month’s bills.

At the SMB Advisory Board convened by Sage, a business owner described how customers’ 30- or 60-day payment terms, alongside different reporting deadlines, made it harder to maintain an overview of their finances.

Build a simple forecast for the next three months. Record your available opening balance, expected payments, business costs and planned transfers for household spending. Keep existing tax reserves outside the amount you treat as available, and allow for further money you need to set aside.

Separate incoming money into three groups:

Invoiced work: The amount due and expected payment date.

Confirmed work not yet invoiced: Agreed projects, including when you can invoice and when payment is expected.

Possible work: Enquiries and proposals that haven’t been agreed.

Count each payment once. When you invoice confirmed work, move it into the invoiced group rather than adding it again.

Build your main plan around invoiced and confirmed work, recognising that even these payments can slip. Keep possible commissions in a separate scenario.

Then test a delay. What happens if your largest payment arrives a month late? Where does the first shortfall appear?

That tells you when to follow up, discuss payment stages or reconsider a commitment. Update the forecast each week when project or payment dates change.

Track tax payment dates alongside it and check that your separate reserve will cover them. If a tax payment is fully funded from a reserve you’ve already excluded, don’t deduct it again from your available balance.

Give a good month a job

When several client payments arrive together, decide what the money needs to cover before increasing your spending.

Allow for tax and other obligations, upcoming business costs and your household contribution. Then consider what can go towards future quieter periods.

Check your tax payment dates as well as the amount you’re reserving. If Self Assessment payments on account apply to you, they are normally due on 31 January and 31 July and are usually based on the previous year’s tax. Payments based on a stronger year can therefore fall due during a quieter period.

If you expect to owe less tax, you can apply to reduce them, but reducing them too far can lead to interest on the shortfall.

Rather than transferring whatever arrives straight into your personal account, you could aim for a more consistent monthly transfer. For a sole trader, this is a budgeting habit; it doesn’t turn the transfer into an employee salary.

Here’s a simplified example, starting with no buffer. The available income shown is what remains after business costs and tax reserves have been allowed for.

Month

Available income

Household transfer

Buffer at month end

January

£4,000

£2,000

£2,000

February

£1,000

£2,000

£1,000

March

£1,000

£2,000

£0

January’s stronger income supports the next two months. But by the end of March, the buffer is gone. The pattern only works for longer if later income replenishes it.

Choose a transfer your forecast can support, and review it when circumstances change.

If you can’t build a large reserve immediately, start with a smaller target: one essential bill, then a week of costs. Keep the quiet-period buffer separate from tax money so you can see what is available.

Make the payment pattern more predictable

You may not control when a client commissions work, but you can discuss how they pay for it.

For a longer project, agree a deposit or payments at defined milestones. Set out the scope, amounts, invoice dates and payment terms before work starts.

For clients with an ongoing need, a monthly arrangement might suit both sides.

In the 2022 Money Diary of an entrepreneurial accountant, the business owner explains that most of their clients paid their annual fees in fixed monthly instalments, collected automatically by direct debit. They describe this as helping cash flow for both sides and reducing payment admin.

For a creative freelancer, the comparable opportunity might be a defined monthly package of design, writing or editing.

Be specific about deliverables, revisions, availability and cancellation terms. A monthly fee needs boundaries so it doesn’t become an open-ended workload.

Regular income also needs to be weighed against fixed costs. In another 2022 Money Diary, a beauty studio owner describes the pressure after moving to premises where her rent more than doubled, while finding additional renters proved harder than expected.

These individual experiences illustrate two decisions worth making deliberately: how you collect income and which recurring costs you take on.

Before adding a subscription, workspace or equipment repayment, check whether you could still cover it during a weaker period.

Protect time for the next commission

When you’re busy delivering, finding future work can slip down the list. The risk is finishing the current project with nothing ready to follow it.

Reserve a small, repeatable block for business development during busy weeks. Follow up a proposal, contact a previous client or share a relevant piece of work. Choose actions that fit the clients you want.

Ellis describes marketing as something to keep doing “especially when you’re experiencing a ‘feast’”

Look at how far ahead your confirmed work extends. Also check whether one client accounts for most of your expected income.

More clients can spread risk, but they bring more admin, and several clients may still depend on the same seasonal budgets. Aim for a manageable mix of projects and ongoing work.

Being booked solid isn’t the whole measure of a healthy freelance business. The work needs to leave enough money and time to support what comes next.

Final thoughts: Plan what your next payment needs to cover

Start this week with your essential monthly costs and a three-month payment forecast.
