Yes, if you have 50%+ gross margin, surplus, or fast-moving stock and spare hands; perhaps not, if any one of those is missing.

A 20% discount on a 50% margin product means you need 67% more sales just to stand still.

You don’t have to discount at all. Bundles, loyalty-only offers, gift-with-purchase, and free delivery thresholds often beat a blanket price cut but can be marketed in the same way.

Black Friday is 27 November 2026 and Cyber Monday is 30 November 2026. But many businesses start way before these dates to eke out the maximum value from the seasonality.

Black Friday is worth it for your small retail business if you can say yes to three things: your gross margin can absorb a discount and still leave profit, you’ve got stock you actually want to shift, and you have the people and systems to handle a spike without wrecking December.

That might sound cautious, but the numbers back it up. In November 2025, UK retail sales volumes rose 11.9% before seasonal adjustment, which the ONS Retail Sales report described as a fairly typical Black Friday effect, yet after adjustment volumes actually fell 0.1%.

For 2026, a survey of over 4,000 shoppers by Omnisend reports that UK Black Friday and Cyber Monday spending could drop 32% to £9.9bn, with the average shopper’s budget falling from £390 to £267.

Shoppers are still planning to take part, but their expected budgets are smaller. That’s a trap for a small retailer who discounts first and does the maths later. So let’s do the maths first.

Just a reminder that this article is for general information only. If it’s under 40%, a meaningful discount (20% or more) leaves you selling at close to cost once delivery, payment fees and returns are counted.

Do I have stock I need to move? Slow sellers, seasonal lines, end-of-range items, and surplus from an over-order are perfect Black Friday candidates. Your best-selling core lines usually aren’t, because you’d sell them anyway at full price.

Can I fulfil a spike without breaking December? If your orders doubled for four days, could you pick, pack, ship, and answer customer emails without delays? For a shop, could you staff the floor and the till?

Will this bring me customers I can keep? A discount that recruits a first-time buyer who comes back in January is an investment. Knock 20% off and you sell it for £80. Your cost is still £50, so you now make £30 instead of £50. That’s a 40% drop in gross profit per unit from a 20% discount.

And to make the same total gross profit as before, you’d need to sell 67% more units. Not 20% more.

That can be a big ask if you’re a small retailer.

Here’s how that break-even volume uplift plays out across different gross margins:

Gross margin

10% discount needs

15% discount needs

20% discount needs

30% discount needs

60%

20% more sales

33% more sales

50% more sales

100% more sales

50%

25% more sales

43% more sales

67% more sales

150% more sales

40%

33% more sales

60% more sales

100% more sales

300% more sales

30%

50% more sales

100% more sales

200% more sales

Zero gross profit, so loss on every unit after costs

The formula, if you want to plug it into a spreadsheet:

Required uplift = discount ÷ (margin − discount)

So 20 ÷ (50 − 20) = 67%.

And that’s before the costs that pile on during a promotion:

Higher ad costs (Lloyds Bank’s research suggests Q4 advertising costs spike by 25 to 66%)

More returns

More customer service time

Payment processing fees that don’t shrink just because your price did

And it can get even more uncomfortable for anyone hoping deeper discounts will do the heavy lifting: NielsenIQ found the share of items sold with a 15%+ price cut rose from 45% in 2024 to 50% in 2025, yet tech sales value still fell 4.5% and volumes dropped 3.3%.

Deeper discounts didn’t buy more demand. They just bought less profit.

So what can be done?

Only discount lines where margin is 50% or higher, cap discounts at the level your break-even table says you can realistically hit, and work out your all-in cost per order (product, packaging, postage, payment fees, expected returns) before you set a single price.

Stock position: What you’ve got and what it’s doing

Your stock tells you what kind of Black Friday you should have, if any.

We would suggest you look at three things.

Surplus and slow movers. This is the stock Black Friday was made for. If you’ve got lines that haven’t shifted since summer, seasonal items that’ll be dead by January, or surplus from an over-order, a discount turns a future write-down into cash now. That’s a genuinely good trade, even at a thinner margin, because the alternative is worse.

Core sellers. These are the lines people buy from you at full price all year. Discounting them on Black Friday mostly means giving money away to customers who’d have paid full price anyway, or pulling December sales forward into November at a lower price. Which? magazine found that of 175 tech and health products it tracked, 83% were cheaper or the same price on at least one occasion outside the Black Friday window. Shoppers have noticed. You don’t need to join in on your best lines.

Stock you don’t have yet. If you’d need to buy in extra stock specifically for Black Friday, be careful. You’re tying up cash in November on the hope of a spike that, as 2025 appears to show, may not arrive. BRC-KPMG data showed non-food sales grew just 0.1% year on year in November 2025, with in-store non-food actually down 0.3%. Only buy in if you can sell it through at full price in December if Black Friday disappoints.

So, where is the actual demand? If you’re deciding what to feature, Omnisend’s 2026 research says clothing and accessories lead planned purchases at 39%, followed by technology at 36.5%, toys and games at 31.2%, beauty and self-care at 24.2% and food and drink at 18.2%.

Specialist food, gifting, and beauty retailers in particular have room to present clear value without a store-wide price cut.

Run a quick stock report split into surplus, core, and seasonal. Discount only the first column. Feature the second at full price with added value. Decide on the third based on whether it’ll still sell in December.

Operational capacity: Can your team and systems cope?

A Black Friday that goes wrong operationally costs.

Late deliveries, unanswered emails, and stock showing as available when it isn’t will cost you the exact customers you were trying to win—and right before Christmas, too.

Ask yourself what happens to your logistics if orders double for four days.

For online sellers:

Can you pick and pack in time to hit your promised delivery dates?

Does your courier have the capacity and the cut-off times you need?

Does your stock sync between your website and any marketplaces, so you don’t oversell?

Who’s answering the “where’s my order” messages, and how fast?

For bricks-and-mortar shops/high street:

Can you staff the floor and the till without paying overtime that eats the margin?

Have you got enough card terminals and float?

Is the shop laid out so you can serve more people at once?

Mintel’s 2026 UK Black Friday report notes that free gifts motivate 30% of shoppers to choose a store over online, and flags rewards as a key opportunity for small, local retailers, so there’s real upside if the shop can cope.

Then there’s the December question.

A small team that runs flat out over Black Friday weekend starts the busiest month of the year already tired. For a lot of independent retailers, December is where the year is made and it can make much more sense to protect it.

And then there’s the fact that Black Friday isn’t a day any more. 28.3% of UK shoppers say they’re starting festive shopping earlier than usual, and the typical UK promotional window now runs from the Monday before Black Friday through to the Tuesday after Cyber Monday.

If you do take part, plan for a 10-day stretch, not a 24-hour sprint.

If you decide to dive in, set a maximum order volume you can fulfil properly, and design your offer so it can’t blow past it (limited stock, limited time, limited to your email list). Confirm courier cut-offs in writing. Write your customer service templates now.

And decide who gets the Monday off.

Alternatives to discounting that still pull in buyers

Shoppers are turning up regardless on Black Friday. Think about your own behaviour, or that of your family and friends.

The share who say they’ll buy nothing on Black Friday fell from 29.8% to 24.8% for 2026.

So, the traffic is already there. You simply don’t have to buy it with a price cut.

Try the following suggestions instead, individually or combined:

Bundles. Pair a slow mover with a bestseller and price the bundle so it feels like a deal while your blended margin holds up. You clear stock and lift average order value at the same time.

Gift with purchase. A low-cost extra (a sample, an accessory, a branded item) that feels generous but costs you far less than 20% off. Works especially well in-store, where it’s a proven reason to choose a shop over a website.

Loyalty-only or subscriber-only access. Give your existing customers first dibs or an exclusive offer. It rewards the people most likely to come back and costs you nothing in paid acquisition. Someone who has bought from you before is a far better starting point than a cold audience.

Free delivery threshold. Set it just above your current average order value. Shoppers add one more item to qualify, your basket size grows, and the cost of the delivery is often less than the extra margin.

Buy more, save more. Tiered offers (spend £75, get £10 off; spend £150, get £25 off) lift basket size and protect margin on single-item orders.

Go the other way entirely. Some brands opt out publicly and run a “no sale” message about fair pricing all year round, or donate a portion of the weekend’s takings. For an independent with a loyal community, this can earn more goodwill (and press) than a 20% code ever would.

Extend December instead. If your capacity is the constraint, skip the November spike and run a calm, well-staffed, well-stocked Christmas with early-bird perks for your list. You’ll sell at full price to people who want to buy from you.

Whichever route you take, work out what each mechanic costs you before it goes live.

A larger order isn’t necessarily better if the margin has disappeared.

Final thoughts

Black Friday isn’t mandatory.

It’s a tool, and like any tool it’s only worth deploying if it fits the job.

The 2025 figures tell a clear story of more discounting, more traffic—and less money.

The 2026 forecasts say more shoppers with smaller budgets.

For a small retailer, that’s not a reason to panic, and it’s not a reason to slash prices.

It’s a reason to be deliberate.

Run the five-question test. Check your margin, your stock and your capacity, and be honest about all three. If you pass, go in with a targeted offer on the stock you actually want to shift, and keep your core lines at full price. If you don’t, choose one of the no-discount alternatives, or sit it out and have the best December you’ve ever had.

Final takeaway advice? Discount only what you need to move, only if the margin covers it, only at a volume you can fulfil. For everything else, add value instead of cutting price.

Black Friday 2026 FAQs

Is Black Friday worth it for a small business?

Yes, if your gross margin is 50% or more on the lines you’d discount, you have surplus stock you want to clear, and you can fulfil roughly double your normal orders without hurting December. If any one of those is missing, a no-discount alternative such as bundles or loyalty-only offers is usually the better call.

How much should a small retailer discount on Black Friday?

As little as gets attention. For a 50% margin product, a 20% discount means you need 67% more sales just to break even on profit, so 10 to 15% on surplus lines is a sensible ceiling for most small retailers. And perhaps it isn’t wise to discount core bestsellers that sell at full price all year.

Should I discount my bestsellers on Black Friday?

Probably not.
